Changes and answers from your notes

What changed in the pack, the plan and the teaser; my view on the team, the budget and where proposed changes should live; and the few things that need you.

Files

Jon's copies keep the Word comments and the referral-law point. The advisors' copies are the ones in the pack.

Business plan, Jon's copy

Eight pages, 32 comments for Jon and you.

Proposed updates for Jon

Every number that differs from his July plan, and what we propose. Two pages.

Business plan, advisors' copy

Seven pages, no comments, no referral-law point. This is the one in the pack.

One-page teaser

Now problem, solution, how it works. Jon's copy has six comments.

Financial model

Excel, with every assumption editable. This is Jon's copy; the pack's copy leaves out the law note.

Sources and references

Every researched fact with its link, quote and check date. For you and Jon, not the pack.

Quotes for the 24/7 operations desk

Your call

One UAE-based, one offshore. The current AED 140,000 works out at about AED 2,300 a month per agent for a desk that needs about five.

The app screens I couldn't add

At the Mac

Settings, sign-up, the ID check, trusted contacts, the membership screen and help. Every image of those on the devbox predates the August redesign or shows old prices, and the Mac was offline, so they need a simulator capture. About 15 minutes at the Mac.

Android on the homepage

Round 7's page

The new homepage says "Available on iPhone and Apple Watch". The plan and teaser now say iPhone and Android. It's the round-7 session's page, so I haven't touched it.

From yesterday, still open

Your call

Showing the acting firm the member's last known location (in the pack with a "Proposed" tag), and fixing the live brief's "the stop began shortly before" line. Both are ready to land when you say.

Was the AED 500 the only change?

No. Against Jon's latest numbers (his 9 September summary and teaser), three revenue lines changed and every cost stayed his.

LineJon, 9 SepPlan draftWhy
Membership225.0150.0300,000 × AED 750 became 300,000 × AED 500. The App Store prices since 22 August: AED 749.99 a year is AED 500 after 5% VAT and Apple's 30% in a member's first year.
Insurance commission30.045.0Same basis (150,000 insured, 10% of the premium), with the premium at AED 3,000 per adult, set in mid-August, instead of 2,000.
Legal referral10.515.0Jon's 10.5 comes from July rows that mirror the insurance rows in reverse, which looks like a spreadsheet slip. The draft uses his own claims model: 1% of insured members claim, AED 100,000 of legal fees each, 10% to ELA.
Total revenue265.5210.0Base case, AED millions.

What I didn't change

  • The year-one budget, AED 4,620,000, line by line.
  • The raise: AED 7M, being the budget plus AED 2.38M contingency, about USD 1.9M.
  • The member cases (100,000, 300,000, 500,000) and the channel split (200,000 individuals, 50,000 corporate, 25,000 SME, 5,000 consulates).

What I added

  • Revenue at 100,000 and 500,000 members (AED 70M and 350M). Jon lists those cases but works out revenue at 300,000 only.
  • "About 18 months of runway": my arithmetic from his numbers, AED 7M over AED 4.62M a year. See the AED 600,000.

All of this is in the proposed-updates note for Jon, so he can accept or reject each change.

Delivery team: three tiers

I agree with most of your instincts. The one change: the first line that matters is the 24/7 operations desk, not technical support, so they're now separate rows with different priorities.

RoleLoadTierWhy
Lead engineerFull time1Full stack, heavy use of AI tools. Everything runs through this person.
Backup engineer40 hours a month1A life-safety service can't depend on one person being reachable.
UI designer25 hours a month, 60 at launch1Agreed: launch screens, the App Store page and marketing all lean on it.
24/7 operations deskAround the clock, outsourced1Someone picks up every case, chases the firm and updates the family, day or night. We can't launch without it.
DevOps25 hours a month2Agreed for the ongoing role. But monitoring, alerts and offsite backups are on the pre-launch list, so the lead engineer sets those up before launch.
Project coordination15 hours a month3You suggested 2; I'd hold it at 3. You do this today, and it starts to matter once the team grows. A close call.
Second full-time engineerFull time, on a trigger3Starts at 90 days after soft launch, about 2,000 members, or two months of overload.
Technical support, first lineAs volume needs3App, account and payment questions. Low volume at first; the desk can take it to begin with.

Tier 1: in place before launch. Tier 2: part time from launch. Tier 3: added as members grow.

Was the 24/7 desk in the plan?

Yes, in three places, but it read like tech support: a "First-line support" row in the team table, "24/7 response desk, planned as outsourced" in the status table, and AED 140,000 for an "Outsourced call centre" in the budget. The plan now gives it its own short section, "Operations cover", at priority 1, and moves technical support to a separate priority 3 row. The open question is money: one seat staffed around the clock needs about five agents, and AED 140,000 a year is about AED 2,300 a month each. Two quotes will settle it.

The AED 600,000 for outsourced tech support

12 months
What the 600,000 covers. You're right: every budget line is a year.
AED 498,000
Your basis: three people at EUR 40,000 is EUR 120,000, at EUR 1 = AED 4.15 (ECB, 1 October).
AED 281-405k
The plan's team at EUR 40,000 per full-time person: 1.7 people, or 2.4 with the second engineer from month 4.
  • Getting from three people at EUR 40,000 to AED 600,000 needs EUR 1 = AED 5. At today's rate, 600,000 is three people at about EUR 48,000 each, or three at EUR 40,000 with about AED 100,000 to spare.
  • The plan's own team is smaller than three full-time people for most of the year, so the line has room for agency rates above EUR 40,000.
  • The plan's "about 18 months of runway" is the whole AED 7M at the year-one spending rate (AED 4.62M a year, so about 18.2 months, before any revenue). Months 13 to 18 come out of the contingency. The plan now says that in so many words.
My recommendation
  • Keep AED 600,000. The plan now has one line under the budget saying what it pays for; the workings are in the model and the note for Jon.
  • If the 24/7 desk quotes come in high, the roughly AED 100,000 of headroom here is the first place to look.

Where proposed changes should live

In a separate note for Jon, not in his numbers and not at the bottom of the plan. It's done: "Proposed updates to the numbers", two pages.

  • The plan stays one consistent story that the advisors can read.
  • Jon sees every proposed change in one place and accepts or rejects each one; then I fold the accepted ones into the plan and the model.
  • The model has every assumption as an input, so "what if" questions don't need another document.

What's in the note

  1. Changes already in the draftThe three revenue lines above, with the reasons.
  2. The AED 600,000Keep it, with the build-up.
  3. The 24/7 operations deskResize the AED 140,000 line after two quotes.
  4. Smaller pointsWhat the 18 months means, revenue timing (members join through the year), the member mix, his own time (TBD), and the referral-law point.

The pack

Private note
Now a small pill under the intro. The reason (the film's end card says ELA is on the App Store) moved to the film section, where it applies.
Order
I kept film, app, who gets told, how a case runs, documents, website, and added a row of jump links under the intro. Someone new to ELA should feel it, see it, and see how a case runs before reading the plan. The jump links put the documents one tap away for anyone who comes for them.
The app
Six more screens from the current build: Welcome, the hold, the 30-second countdown, and three Apple Watch screens. The ones I couldn't add are under Needs you.
Their trusted contact
Renamed. And yes, the family page is a web page, not an app: it opens in the phone's browser from the link in the text or email, with no app or account. It's live on our server at care.ela.now, in the older look; the Mint look in the pack is round 7's re-skin, not on the server yet. The pack now shows those screens with a browser address bar.
How a case runs
A new section, built by an Opus agent from the operators' field guide, the flows doc and the code: eight stages, each with a real console screen and the demo case's times.
  1. Before any emergencyHis identity is checked when he joins. Every ID check is manual today.
  2. The hold commits and the case opensOn the triage desk. There's no intake screen because the hold collects nothing.
  3. Everyone is told at onceThe firm, the consulate and Sarah, with delivery status.
  4. Chasing the law firmThe offer window, calls and re-notifying; if no firm accepts, the team takes over.
  5. Messages with JamesThese run alongside the chase, not after it.
  6. A law firm takes the caseThe firm's brief, before it accepts.
  7. The lawyer reaches JamesContact confirmed; the insurance pack is handed over.
  8. Checked, then closedThe firm reports, the team verifies and closes; everyone is told.
Two fixes before it went up. The demo consulate email showed James's passport attached, but the real one carries no attachments and no link (it says the case packet follows from ELA operations). And the consulate showed as "opened", which needs the email provider's tracking, not live yet. Both now read as delivered, with the copy to match.
Documents
The plan and the teaser, advisors' copies, as PDF and Word, with page thumbnails. And the financial model in Excel, with every assumption editable.
Website

Plan and teaser changes

Business plan

  • "An iPhone and Android app with an Apple Watch companion" in what ELA is. "What works today" adds that the Android app is in testing and goes live at launch. The invested-to-date line and the SWOT strength now say iPhone and Android; the old weakness "iPhone only at launch" is now "The Android app is newer and less tested than the iPhone app."
  • Jon "leads the negotiations with law firms, insurers and brokers, and the business and financial plans."
  • Invested to date: CEO time is TBD; the total reads "about 195,000 + TBD". His copy asks him, in a comment, what value to use.
  • Legal checks: "We may need written advice" (Jon's copy only).
  • The delivery team has a Priority column and a new "Operations cover" section; the budget section says what the AED 600,000 pays for.
  • The raise: "About 18 months of runway before any revenue: the year-one budget covers 12 months, and the contingency carries the same spending for about six more."
  • Anna stays in, without a surname.

Teaser

  • The problem, then a new "The solution": "ELA is a legal emergency membership for that first hour. A vetted UAE law firm is sent for, the consulate and family are told, and our response team runs the case from start to finish." Then how it works.
  • "On iPhone, Android or Apple Watch."
  • The invested tile reads "AED 195k+: COO time and cash invested so far, as sweat equity. The CEO's time is still to be added."
  • Still one page. Anna stays in.

Financial model

Built by an Opus agent and checked: 393 formulas, every one with a calculated value and none with an error. At its starting values it reproduces the plan's table exactly: AED 70M, 210M and 350M of revenue, and 4.62M of costs.

Sheets
Read me, Assumptions, Revenue, Budget, Delivery team, Runway. Every input is a blue cell on Assumptions, with its source; the rest updates.
What you can try
Member numbers; the weekly, monthly and annual mix; Apple's rate; company seats sold outside the App Store; insurance take-up, premium and share; the claim rate; the referral line on or off; every budget line; the raise; the EUR rate for the team.
Delivery team
Your basis, three people at EUR 40,000: AED 497,903, leaving AED 102,097 of the 600,000. The plan's team: AED 280,935 without the second engineer, AED 405,410 with one from month 4.
24/7 desk
About five agents for one seat around the clock. At a placeholder of AED 6,000 a month each (marked "to be quoted"), that's about AED 363,000 a year: AED 223,000 more than the 140,000 line, which pays for about 1.9 agents.
Runway
18.2 months. The budget pays for months 1 to 12, the contingency for 13 to 18; a month-by-month table shows it.
Judgement calls
Weekly members are billed 52.18 weeks a year (365.25 over 7), which gives the plan's AED 1,304 and 869. A switch rounds the net value per member to whole dirhams, as the plan does. Company seats pay VAT but no Apple commission. Excel may ask to save on closing, because the file recalculates when it opens.
Two copies
The pack's copy says the referral structure is "still to be confirmed"; Jon's copy names the UAE law in one note. Otherwise they're the same.

Sources

Built by an Opus agent, which re-opened the sources this morning: twelve pages, 43 researched items, each with the claim, where it appears, the source, the key quote, the date checked and a link check.

43
Researched items: people and partners 11, competitors 16, law 4, Apple 4, exchange rates 6, rate benchmarks 2. Another 20 figures from you and Jon are listed as not externally sourced.
62 of 65
Links that load (2 October). Three block bots, so two are cited from archived copies.
30
Claims confirmed at source; 7 only partly supported, 1 not confirmed.

The two you asked about

  • Odeh's Legal Cover video, 22 May 2025: tiktok.com/@lawbyodeh/video/7507308994151648530. He says "Sign up to Legal Cover. The link is in my bio." It's the only one found; not all of his 357 videos were checked.
  • Legal Cover's terms (last updated 24 August 2026) name MIO & Partners as one of its legal partners: legalcover.ae/terms-and-conditions. Its LinkedIn gives Office 704, Crystal Tower; MIO's units there are 603 and 704.

Fixed today, because the sources didn't fully support them

  • Outreach list: he never said "Sign up for Legal Cover now!"; it now quotes him and says "promoted, in May 2025". His bio now links to MIO. The quoted video title couldn't be found again, so it's gone, and so is a wrong Lyra link.
  • Plan SWOT: "Consulates are not routinely told of arrests" stretched a statement the US made about its own citizens. Now: "UAE authorities don't routinely notify the US embassy of arrests (State Department)."
  • Plan: "Who advises" is now "Who represents" (licensed legal consultants may also advise, Art. 69). Legal Cover's "same working day" was about booking a lawyer, so it's now "response options from priority to 24 hours". LegalShield's 4.5 million covers all its plans in the US and Canada. Apple counts proceeds, not sales. International SOS's arrest wording is from an older guide.
  • Jon's copy only: the Central Bank point is now checked at source (Art. 61(1)(h) with (j)); the Art. 101 repeat penalty is at least a year in prison; the Amex "2022" terms are undated.

The sources document itself was written before these fixes, so its "partly supported" notes describe the old wording.

Also noticed

  • docs/ops/server.md says family links use ela.now. The server actually uses care.ela.now, and ela.now itself now shows a plain holding page through Cloudflare. The links work; only the doc is out of date.
  • The Mac was offline, so the new files aren't copied there yet.
  • The film's phone recordings came from a Mac commit that isn't on GitHub (GitHub's main stops at 22 September), so the Mac still has unpushed work.
